Consider a sales team cleaning imported organization records. The team is working on duplicate review, and the important result is that a reviewer can explain each merge and its retained relationships. This guide explains how to turn that outcome into a reviewed implementation, using a candidate merge queue to connect the business task, the technical decisions and the evidence needed before release.
The scenario is illustrative. Its reference identifiers and review records are sample inputs for discussing the workflow. Use your own authorized records, constraints and responsibilities when applying the approach.
Start with the actual problem
The immediate risk is automatically combining unrelated organizations with similar names. That failure can remain hidden behind a successful demonstration because a demonstration usually follows one clean sequence with one person and fresh data. A useful plan also explains what happens when information changes, a request is repeated, permission is missing or part of the task cannot finish.
Write the intended outcome in plain language before choosing the implementation. For this topic, the outcome is that a reviewer can explain each merge and its retained relationships. Ask the responsible reviewer what evidence would make that statement believable. Identify the record, interaction or operational check needed to establish the behavior. Keep the evidence tied to the task people will actually perform, including its recovery and correction paths.
Define the workflow and its boundary
Use the candidate merge queue to describe three boundaries: what the user is trying to accomplish, what the system is allowed to do, and what another person or system owns. These boundaries prevent a small change from quietly assuming authority over unrelated information. They also make scope discussions more concrete than a broad promise to make the application smarter or faster.
Describe the normal input, the expected result and at least one condition the workflow must handle differently. Keep the terms consistent between the interface, the implementation notes and the acceptance examples. A label that changes meaning between those places creates avoidable confusion during development and support. When a definition remains uncertain, give the question an owner rather than burying it inside an implementation assumption.
A worked example to review together
Imagine the team reviewing reference EX-200 for a sales team cleaning imported organization records. The initial review packet contains the purpose, the four decisions below and the expected acceptance result. A second reviewer receives the same packet without the original author explaining it in person. This tests whether the work is understandable enough to be implemented and maintained by the team.
| Review field | Example value |
|---|---|
| Topic | duplicate review |
| Shared artifact | candidate merge queue |
| Reference | EX-200 |
| Initial state | Prepared for review |
| Main risk | automatically combining unrelated organizations with similar names |
| Acceptance evidence | a reviewer can explain each merge and its retained relationships |
Start with a small representative example rather than all historical records or every possible feature. Repeat the review with a changed input and an exceptional condition. A useful difference should have an explained consequence; it should not be silently normalized into the same successful result. Record what the example establishes and which questions remain outside its scope.
Four implementation decisions
Decision 1: Define evidence for a possible duplicate
The concrete decision in this workflow is to define evidence for a possible duplicate. Apply it to a sales team cleaning imported organization records, using the candidate merge queue as the shared reference. The people implementing the change and the people accepting it should be able to describe the same result. An attractive screen or a successful isolated command is insufficient evidence when the underlying workflow still has an unresolved condition.
Define the record and its business meaning before changing its representation. Identifiers, timestamps, units and status fields often carry assumptions that a storage schema alone cannot explain. Preserve those meanings in an explicit mapping. A technically valid value can still be wrong for the workflow if it belongs to a different unit, owner or effective period.
For this example, record the decision next to EX-200 rather than leaving it in a private conversation. Include the reason, the responsible owner and the condition that would require revisiting it. That record connects this step to the guide’s acceptance target: a reviewer can explain each merge and its retained relationships.
Decision 2: Keep candidate detection separate from merging
The concrete decision in this workflow is to keep candidate detection separate from merging. Apply it to a sales team cleaning imported organization records, using the candidate merge queue as the shared reference. The people implementing the change and the people accepting it should be able to describe the same result. An attractive screen or a successful isolated command is insufficient evidence when the underlying workflow still has an unresolved condition.
Make a transformation reviewable before applying it widely. Use a bounded sample containing ordinary records and known exceptions. Compare both counts and relationships, since equal totals can hide changed associations. Record the source reference and the transformation rule so a reviewer can explain how an output was derived.
For this example, record the decision next to EX-200 rather than leaving it in a private conversation. Include the reason, the responsible owner and the condition that would require revisiting it. That record connects this step to the guide’s acceptance target: a reviewer can explain each merge and its retained relationships.
Decision 3: Preview the surviving relationships
The concrete decision in this workflow is to preview the surviving relationships. Apply it to a sales team cleaning imported organization records, using the candidate merge queue as the shared reference. The people implementing the change and the people accepting it should be able to describe the same result. An attractive screen or a successful isolated command is insufficient evidence when the underlying workflow still has an unresolved condition.
Treat correction and reprocessing as normal requirements. A rejected row should have a reason and a stable reference, while an accepted batch should have an identifiable outcome. Avoid silently discarding malformed input. Repeating an approved batch should follow a documented duplicate rule rather than creating unexplained additional records.
For this example, record the decision next to EX-200 rather than leaving it in a private conversation. Include the reason, the responsible owner and the condition that would require revisiting it. That record connects this step to the guide’s acceptance target: a reviewer can explain each merge and its retained relationships.
Decision 4: Record the authorized merge decision
The concrete decision in this workflow is to record the authorized merge decision. Apply it to a sales team cleaning imported organization records, using the candidate merge queue as the shared reference. The people implementing the change and the people accepting it should be able to describe the same result. An attractive screen or a successful isolated command is insufficient evidence when the underlying workflow still has an unresolved condition.
Protect the authoritative dataset while making evidence available. Use appropriate access, safe copies and a deliberate retention period for intermediate files. A data task is complete when its consumer can use and reconcile the result, not merely when a script exits successfully. Assign ownership for exceptions that require a business decision.
For this example, record the decision next to EX-200 rather than leaving it in a private conversation. Include the reason, the responsible owner and the condition that would require revisiting it. That record connects this step to the guide’s acceptance target: a reviewer can explain each merge and its retained relationships.
Failure modes and recovery
The failure to investigate first is automatically combining unrelated organizations with similar names. Reproduce it with safe sample information, then observe the actual interface and stored or documented outcome. Check whether the underlying result agrees with the message. A rejected operation should not leave an unexplained partial result, and an accepted operation should remain discoverable according to its workflow.
Describe the next safe action when the condition occurs. The correct action may be a bounded retry, a correction, a renewed permission check or an authorized manual review. It should follow the meaning of the operation rather than an automatic habit of trying everything again. Keep useful user input when possible and keep diagnostic information available to the responsible team without placing sensitive values into public error messages.
Verification before rollout
Use the acceptance target as a concrete check: a reviewer can explain each merge and its retained relationships. Give that check an input, an expected observation and a reviewer. Run it on the packaged or deployed environment that will actually be used. Differences in configuration, access or data can change behavior even when the source code is identical.
| Verification case | Evidence to collect |
|---|---|
| Ordinary workflow | The intended outcome and its authoritative reference |
| Changed input | The reviewed consequence of the meaningful change |
| Missing access or required information | A useful rejection without an unrelated effect |
| Interrupted or repeated step | The documented recovery behavior and resulting state |
| Handover to another person | A reproducible result using the same review packet |
Keep the evidence small enough to understand. A concise example with clear observations is more useful than a large log file that nobody can interpret. If a check fails, explain the condition and decide whether the boundary, the implementation or the acceptance definition needs correction. Do not change the expected result merely to match an unexplained outcome.
Ownership after the first release
Assign an owner for the candidate merge queue and another responsible role for operational follow-up where needed. The two roles may belong to the same person in a small team, but their responsibilities should still be distinguishable. The implementation owner can explain a design decision; the operational owner knows what to do when the released workflow does not meet its acceptance condition.
Document how the team will notice a failure, locate its reference and decide the next action. Preserve the reviewed examples so later changes can be compared against the original meaning. When new requirements arrive, update the boundary and the acceptance evidence together. A maintained workflow should be able to evolve without making previous decisions impossible to explain.
A practical decision checklist
Before calling this work complete, review these questions with the people responsible for it:
- Can everyone explain why duplicate review matters to this workflow?
- Does the candidate merge queue identify a clear boundary and an accountable owner?
- Have the four decisions been reviewed against representative inputs?
- Is there an explicit response to automatically combining unrelated organizations with similar names?
- Can another reviewer establish that a reviewer can explain each merge and its retained relationships?
- Are the recovery and handover instructions consistent with the released behavior?
Use unanswered questions to guide the next small piece of work. A workflow that is easy to demonstrate may still contain unclear ownership or recovery behavior. Make those conditions visible before expanding the feature.
Continue with a bounded next step
Start by preparing the candidate merge queue for one representative workflow. Review the decisions, demonstrate the expected outcome and retain the evidence. Expand when the first boundary is clear enough for the team to maintain.
