Consider a team reading supplier invoice attachments. The team is working on document field extraction, and the important result is that approved extracted fields trace to the document and pass the business checks. This guide explains how to turn that outcome into a reviewed implementation, using a extraction review record to connect the business task, the technical decisions and the evidence needed before release.
The scenario is illustrative. Its reference identifiers and review records are sample inputs for discussing the workflow. Use your own authorized records, constraints and responsibilities when applying the approach.
Start with the actual problem
The immediate risk is posting a plausible extracted value without checking the document. That failure can remain hidden behind a successful demonstration because a demonstration usually follows one clean sequence with one person and fresh data. A useful plan also explains what happens when information changes, a request is repeated, permission is missing or part of the task cannot finish.
Write the intended outcome in plain language before choosing the implementation. For this topic, the outcome is that approved extracted fields trace to the document and pass the business checks. Ask the responsible reviewer what evidence would make that statement believable. Identify the record, interaction or operational check needed to establish the behavior. Keep the evidence tied to the task people will actually perform, including its recovery and correction paths.
Define the workflow and its boundary
Use the extraction review record to describe three boundaries: what the user is trying to accomplish, what the system is allowed to do, and what another person or system owns. These boundaries prevent a small change from quietly assuming authority over unrelated information. They also make scope discussions more concrete than a broad promise to make the application smarter or faster.
Describe the normal input, the expected result and at least one condition the workflow must handle differently. Keep the terms consistent between the interface, the implementation notes and the acceptance examples. A label that changes meaning between those places creates avoidable confusion during development and support. When a definition remains uncertain, give the question an owner rather than burying it inside an implementation assumption.
A worked example to review together
Imagine the team reviewing reference EX-250 for a team reading supplier invoice attachments. The initial review packet contains the purpose, the four decisions below and the expected acceptance result. A second reviewer receives the same packet without the original author explaining it in person. This tests whether the work is understandable enough to be implemented and maintained by the team.
| Review field | Example value |
|---|---|
| Topic | document field extraction |
| Shared artifact | extraction review record |
| Reference | EX-250 |
| Initial state | Prepared for review |
| Main risk | posting a plausible extracted value without checking the document |
| Acceptance evidence | approved extracted fields trace to the document and pass the business checks |
Start with a small representative example rather than all historical records or every possible feature. Repeat the review with a changed input and an exceptional condition. A useful difference should have an explained consequence; it should not be silently normalized into the same successful result. Record what the example establishes and which questions remain outside its scope.
Four implementation decisions
Decision 1: Define the expected fields and formats
The concrete decision in this workflow is to define the expected fields and formats. Apply it to a team reading supplier invoice attachments, using the extraction review record as the shared reference. The people implementing the change and the people accepting it should be able to describe the same result. An attractive screen or a successful isolated command is insufficient evidence when the underlying workflow still has an unresolved condition.
Define the model's task narrowly enough that a reviewer can assess its result. A fluent response can contain unsupported information, so separate generated suggestions from authoritative records. Identify the allowed input, the expected output structure and the consequence of an incorrect answer. The permitted level of automation follows from that consequence and the available verification.
For this example, record the decision next to EX-250 rather than leaving it in a private conversation. Include the reason, the responsible owner and the condition that would require revisiting it. That record connects this step to the guide’s acceptance target: approved extracted fields trace to the document and pass the business checks.
Decision 2: Keep the original document reference
The concrete decision in this workflow is to keep the original document reference. Apply it to a team reading supplier invoice attachments, using the extraction review record as the shared reference. The people implementing the change and the people accepting it should be able to describe the same result. An attractive screen or a successful isolated command is insufficient evidence when the underlying workflow still has an unresolved condition.
Treat retrieved and submitted material as untrusted content. A document can contain instructions that should not gain authority over the application's rules or connected tools. Keep access checks outside the model, scope retrieval to the authorized user, and limit any tool operation by a separate validated contract. Do not send secrets merely because they appear in a convenient source document.
For this example, record the decision next to EX-250 rather than leaving it in a private conversation. Include the reason, the responsible owner and the condition that would require revisiting it. That record connects this step to the guide’s acceptance target: approved extracted fields trace to the document and pass the business checks.
Decision 3: Route ambiguous values to a reviewer
The concrete decision in this workflow is to route ambiguous values to a reviewer. Apply it to a team reading supplier invoice attachments, using the extraction review record as the shared reference. The people implementing the change and the people accepting it should be able to describe the same result. An attractive screen or a successful isolated command is insufficient evidence when the underlying workflow still has an unresolved condition.
Use a reviewed example set to evaluate the actual task. Include ambiguous inputs, missing evidence and cases where the correct response is to decline or ask for review. Keep the model configuration and evaluation criteria with the results. A generated score or confident tone is not independent evidence of correctness.
For this example, record the decision next to EX-250 rather than leaving it in a private conversation. Include the reason, the responsible owner and the condition that would require revisiting it. That record connects this step to the guide’s acceptance target: approved extracted fields trace to the document and pass the business checks.
Decision 4: Validate totals and identifiers before posting
The concrete decision in this workflow is to validate totals and identifiers before posting. Apply it to a team reading supplier invoice attachments, using the extraction review record as the shared reference. The people implementing the change and the people accepting it should be able to describe the same result. An attractive screen or a successful isolated command is insufficient evidence when the underlying workflow still has an unresolved condition.
Make the human handover and operational limits explicit. Give reviewers the relevant source context and a way to correct the result. Bound request cost, waiting time and retries. If the provider is unavailable, explain the state and offer a useful alternative rather than inventing a completed result. Re-evaluate when the task, model or source material changes.
For this example, record the decision next to EX-250 rather than leaving it in a private conversation. Include the reason, the responsible owner and the condition that would require revisiting it. That record connects this step to the guide’s acceptance target: approved extracted fields trace to the document and pass the business checks.
Failure modes and recovery
The failure to investigate first is posting a plausible extracted value without checking the document. Reproduce it with safe sample information, then observe the actual interface and stored or documented outcome. Check whether the underlying result agrees with the message. A rejected operation should not leave an unexplained partial result, and an accepted operation should remain discoverable according to its workflow.
Describe the next safe action when the condition occurs. The correct action may be a bounded retry, a correction, a renewed permission check or an authorized manual review. It should follow the meaning of the operation rather than an automatic habit of trying everything again. Keep useful user input when possible and keep diagnostic information available to the responsible team without placing sensitive values into public error messages.
Verification before rollout
Use the acceptance target as a concrete check: approved extracted fields trace to the document and pass the business checks. Give that check an input, an expected observation and a reviewer. Run it on the packaged or deployed environment that will actually be used. Differences in configuration, access or data can change behavior even when the source code is identical.
| Verification case | Evidence to collect |
|---|---|
| Ordinary workflow | The intended outcome and its authoritative reference |
| Changed input | The reviewed consequence of the meaningful change |
| Missing access or required information | A useful rejection without an unrelated effect |
| Interrupted or repeated step | The documented recovery behavior and resulting state |
| Handover to another person | A reproducible result using the same review packet |
Keep the evidence small enough to understand. A concise example with clear observations is more useful than a large log file that nobody can interpret. If a check fails, explain the condition and decide whether the boundary, the implementation or the acceptance definition needs correction. Do not change the expected result merely to match an unexplained outcome.
Ownership after the first release
Assign an owner for the extraction review record and another responsible role for operational follow-up where needed. The two roles may belong to the same person in a small team, but their responsibilities should still be distinguishable. The implementation owner can explain a design decision; the operational owner knows what to do when the released workflow does not meet its acceptance condition.
Document how the team will notice a failure, locate its reference and decide the next action. Preserve the reviewed examples so later changes can be compared against the original meaning. When new requirements arrive, update the boundary and the acceptance evidence together. A maintained workflow should be able to evolve without making previous decisions impossible to explain.
A practical decision checklist
Before calling this work complete, review these questions with the people responsible for it:
- Can everyone explain why document field extraction matters to this workflow?
- Does the extraction review record identify a clear boundary and an accountable owner?
- Have the four decisions been reviewed against representative inputs?
- Is there an explicit response to posting a plausible extracted value without checking the document?
- Can another reviewer establish that approved extracted fields trace to the document and pass the business checks?
- Are the recovery and handover instructions consistent with the released behavior?
Use unanswered questions to guide the next small piece of work. A workflow that is easy to demonstrate may still contain unclear ownership or recovery behavior. Make those conditions visible before expanding the feature.
Continue with a bounded next step
Start by preparing the extraction review record for one representative workflow. Review the decisions, demonstrate the expected outcome and retain the evidence. Expand when the first boundary is clear enough for the team to maintain.
