Consider a team using an assistant to draft CRM updates. The team is working on reviewed automated changes, and the important result is that a proposed update becomes authoritative only after the documented approval step. This guide explains how to turn that outcome into a reviewed implementation, using a approval state machine to connect the business task, the technical decisions and the evidence needed before release.
The scenario is illustrative. Its reference identifiers and review records are sample inputs for discussing the workflow. Use your own authorized records, constraints and responsibilities when applying the approach.
Start with the actual problem
The immediate risk is writing a suggested change directly into authoritative business records. That failure can remain hidden behind a successful demonstration because a demonstration usually follows one clean sequence with one person and fresh data. A useful plan also explains what happens when information changes, a request is repeated, permission is missing or part of the task cannot finish.
Write the intended outcome in plain language before choosing the implementation. For this topic, the outcome is that a proposed update becomes authoritative only after the documented approval step. Ask the responsible reviewer what evidence would make that statement believable. Identify the record, interaction or operational check needed to establish the behavior. Keep the evidence tied to the task people will actually perform, including its recovery and correction paths.
Define the workflow and its boundary
Use the approval state machine to describe three boundaries: what the user is trying to accomplish, what the system is allowed to do, and what another person or system owns. These boundaries prevent a small change from quietly assuming authority over unrelated information. They also make scope discussions more concrete than a broad promise to make the application smarter or faster.
Describe the normal input, the expected result and at least one condition the workflow must handle differently. Keep the terms consistent between the interface, the implementation notes and the acceptance examples. A label that changes meaning between those places creates avoidable confusion during development and support. When a definition remains uncertain, give the question an owner rather than burying it inside an implementation assumption.
A worked example to review together
Imagine the team reviewing reference EX-124 for a team using an assistant to draft CRM updates. The initial review packet contains the purpose, the four decisions below and the expected acceptance result. A second reviewer receives the same packet without the original author explaining it in person. This tests whether the work is understandable enough to be implemented and maintained by the team.
| Review field | Example value |
|---|---|
| Topic | reviewed automated changes |
| Shared artifact | approval state machine |
| Reference | EX-124 |
| Initial state | Prepared for review |
| Main risk | writing a suggested change directly into authoritative business records |
| Acceptance evidence | a proposed update becomes authoritative only after the documented approval step |
Start with a small representative example rather than all historical records or every possible feature. Repeat the review with a changed input and an exceptional condition. A useful difference should have an explained consequence; it should not be silently normalized into the same successful result. Record what the example establishes and which questions remain outside its scope.
Four implementation decisions
Decision 1: Represent generated changes as proposals before approval
The concrete decision in this workflow is to represent generated changes as proposals before approval. Apply it to a team using an assistant to draft CRM updates, using the approval state machine as the shared reference. The people implementing the change and the people accepting it should be able to describe the same result. An attractive screen or a successful isolated command is insufficient evidence when the underlying workflow still has an unresolved condition.
An automation feature starts with a bounded task and a definition of acceptable output. Decide what the system may suggest, what it may change and which actions require a human decision. A language model’s fluent answer is not evidence that its claims are correct. Ground the workflow in the records or documents the task is allowed to use, and make uncertainty visible where it affects the next action.
For this example, record the decision next to EX-124 rather than leaving it in a private conversation. Include the reason, the responsible owner and the condition that would require revisiting it. That record connects this step to the guide’s acceptance target: a proposed update becomes authoritative only after the documented approval step.
Decision 2: Show the source context and affected records to the reviewer
The concrete decision in this workflow is to show the source context and affected records to the reviewer. Apply it to a team using an assistant to draft CRM updates, using the approval state machine as the shared reference. The people implementing the change and the people accepting it should be able to describe the same result. An attractive screen or a successful isolated command is insufficient evidence when the underlying workflow still has an unresolved condition.
The data boundary matters as much as the prompt. Describe which information is sent to a model or service, which records are excluded and how access is enforced. Do not assume that a retrieval step has already checked the requesting user’s permissions. Keep private credentials and unrelated personal information out of the supplied context. An integration should have a clear configuration and review process before it is trusted with an important business action.
For this example, record the decision next to EX-124 rather than leaving it in a private conversation. Include the reason, the responsible owner and the condition that would require revisiting it. That record connects this step to the guide’s acceptance target: a proposed update becomes authoritative only after the documented approval step.
Decision 3: Apply approved changes through normal authorization checks
The concrete decision in this workflow is to apply approved changes through normal authorization checks. Apply it to a team using an assistant to draft CRM updates, using the approval state machine as the shared reference. The people implementing the change and the people accepting it should be able to describe the same result. An attractive screen or a successful isolated command is insufficient evidence when the underlying workflow still has an unresolved condition.
Evaluation should reflect the feature’s purpose. Build examples of ordinary requests, ambiguous requests and inputs that should be rejected or escalated. Review the output against the agreed criteria rather than a general impression of intelligence. Keep important examples stable enough to compare changes. A useful evaluation explains the type of failure and its consequence, so the team can decide whether to change the workflow, its grounding or its approval boundary.
For this example, record the decision next to EX-124 rather than leaving it in a private conversation. Include the reason, the responsible owner and the condition that would require revisiting it. That record connects this step to the guide’s acceptance target: a proposed update becomes authoritative only after the documented approval step.
Decision 4: Keep rejected and corrected proposals distinguishable
The concrete decision in this workflow is to keep rejected and corrected proposals distinguishable. Apply it to a team using an assistant to draft CRM updates, using the approval state machine as the shared reference. The people implementing the change and the people accepting it should be able to describe the same result. An attractive screen or a successful isolated command is insufficient evidence when the underlying workflow still has an unresolved condition.
Human review is most effective when it has a clear job. Give the reviewer the proposed outcome, the relevant supporting context and an understandable way to correct or reject it. Keep the original source and the approved result distinguishable. Record significant automated actions with an accountable identity. Plan what happens when the AI service is unavailable, so the business task can continue through a documented fallback rather than remaining hidden behind an indefinite loader.
For this example, record the decision next to EX-124 rather than leaving it in a private conversation. Include the reason, the responsible owner and the condition that would require revisiting it. That record connects this step to the guide’s acceptance target: a proposed update becomes authoritative only after the documented approval step.
Failure modes and recovery
The failure to investigate first is writing a suggested change directly into authoritative business records. Reproduce it with safe sample information, then observe the actual interface and stored or documented outcome. Check whether the underlying result agrees with the message. A rejected operation should not leave an unexplained partial result, and an accepted operation should remain discoverable according to its workflow.
Describe the next safe action when the condition occurs. The correct action may be a bounded retry, a correction, a renewed permission check or an authorized manual review. It should follow the meaning of the operation rather than an automatic habit of trying everything again. Keep useful user input when possible and keep diagnostic information available to the responsible team without placing sensitive values into public error messages.
Verification before rollout
Use the acceptance target as a concrete check: a proposed update becomes authoritative only after the documented approval step. Give that check an input, an expected observation and a reviewer. Run it on the packaged or deployed environment that will actually be used. Differences in configuration, access or data can change behavior even when the source code is identical.
| Verification case | Evidence to collect |
|---|---|
| Ordinary workflow | The intended outcome and its authoritative reference |
| Changed input | The reviewed consequence of the meaningful change |
| Missing access or required information | A useful rejection without an unrelated effect |
| Interrupted or repeated step | The documented recovery behavior and resulting state |
| Handover to another person | A reproducible result using the same review packet |
Keep the evidence small enough to understand. A concise example with clear observations is more useful than a large log file that nobody can interpret. If a check fails, explain the condition and decide whether the boundary, the implementation or the acceptance definition needs correction. Do not change the expected result merely to match an unexplained outcome.
Ownership after the first release
Assign an owner for the approval state machine and another responsible role for operational follow-up where needed. The two roles may belong to the same person in a small team, but their responsibilities should still be distinguishable. The implementation owner can explain a design decision; the operational owner knows what to do when the released workflow does not meet its acceptance condition.
Document how the team will notice a failure, locate its reference and decide the next action. Preserve the reviewed examples so later changes can be compared against the original meaning. When new requirements arrive, update the boundary and the acceptance evidence together. A maintained workflow should be able to evolve without making previous decisions impossible to explain.
A practical decision checklist
Before calling this work complete, review these questions with the people responsible for it:
- Can everyone explain why reviewed automated changes matters to this workflow?
- Does the approval state machine identify a clear boundary and an accountable owner?
- Have the four decisions been reviewed against representative inputs?
- Is there an explicit response to writing a suggested change directly into authoritative business records?
- Can another reviewer establish that a proposed update becomes authoritative only after the documented approval step?
- Are the recovery and handover instructions consistent with the released behavior?
Use unanswered questions to guide the next small piece of work. A workflow that is easy to demonstrate may still contain unclear ownership or recovery behavior. Make those conditions visible before expanding the feature.
Continue with a bounded next step
Start by preparing the approval state machine for one representative workflow. Review the decisions, demonstrate the expected outcome and retain the evidence. Expand when the first boundary is clear enough for the team to maintain.
