Consider a shared task app edited by office and field users. The team is working on conflict resolution, and the important result is that conflicting edits follow a documented rule and neither result disappears silently. This guide explains how to turn that outcome into a reviewed implementation, using a synchronization state machine to connect the business task, the technical decisions and the evidence needed before release.
The scenario is illustrative. Its reference identifiers and review records are sample inputs for discussing the workflow. Use your own authorized records, constraints and responsibilities when applying the approach.
Start with the actual problem
The immediate risk is overwriting a newer server change without explaining the conflict. That failure can remain hidden behind a successful demonstration because a demonstration usually follows one clean sequence with one person and fresh data. A useful plan also explains what happens when information changes, a request is repeated, permission is missing or part of the task cannot finish.
Write the intended outcome in plain language before choosing the implementation. For this topic, the outcome is that conflicting edits follow a documented rule and neither result disappears silently. Ask the responsible reviewer what evidence would make that statement believable. Identify the record, interaction or operational check needed to establish the behavior. Keep the evidence tied to the task people will actually perform, including its recovery and correction paths.
Define the workflow and its boundary
Use the synchronization state machine to describe three boundaries: what the user is trying to accomplish, what the system is allowed to do, and what another person or system owns. These boundaries prevent a small change from quietly assuming authority over unrelated information. They also make scope discussions more concrete than a broad promise to make the application smarter or faster.
Describe the normal input, the expected result and at least one condition the workflow must handle differently. Keep the terms consistent between the interface, the implementation notes and the acceptance examples. A label that changes meaning between those places creates avoidable confusion during development and support. When a definition remains uncertain, give the question an owner rather than burying it inside an implementation assumption.
A worked example to review together
Imagine the team reviewing reference EX-054 for a shared task app edited by office and field users. The initial review packet contains the purpose, the four decisions below and the expected acceptance result. A second reviewer receives the same packet without the original author explaining it in person. This tests whether the work is understandable enough to be implemented and maintained by the team.
| Review field | Example value |
|---|---|
| Topic | conflict resolution |
| Shared artifact | synchronization state machine |
| Reference | EX-054 |
| Initial state | Prepared for review |
| Main risk | overwriting a newer server change without explaining the conflict |
| Acceptance evidence | conflicting edits follow a documented rule and neither result disappears silently |
Start with a small representative example rather than all historical records or every possible feature. Repeat the review with a changed input and an exceptional condition. A useful difference should have an explained consequence; it should not be silently normalized into the same successful result. Record what the example establishes and which questions remain outside its scope.
Four implementation decisions
Decision 1: Track the server version associated with a local edit
The concrete decision in this workflow is to track the server version associated with a local edit. Apply it to a shared task app edited by office and field users, using the synchronization state machine as the shared reference. The people implementing the change and the people accepting it should be able to describe the same result. An attractive screen or a successful isolated command is insufficient evidence when the underlying workflow still has an unresolved condition.
A mobile workflow must account for interruptions. A user can switch applications, lose connectivity, rotate the device or return to a screen after its credentials have expired. Describe what the interface preserves and what the server has already accepted at each point. Keep local drafts distinct from confirmed business records. The application should explain which information is current and which actions are waiting to be synchronized.
For this example, record the decision next to EX-054 rather than leaving it in a private conversation. Include the reason, the responsible owner and the condition that would require revisiting it. That record connects this step to the guide’s acceptance target: conflicting edits follow a documented rule and neither result disappears silently.
Decision 2: Choose a conflict rule that fits the business meaning
The concrete decision in this workflow is to choose a conflict rule that fits the business meaning. Apply it to a shared task app edited by office and field users, using the synchronization state machine as the shared reference. The people implementing the change and the people accepting it should be able to describe the same result. An attractive screen or a successful isolated command is insufficient evidence when the underlying workflow still has an unresolved condition.
Offline support is a data ownership decision. Choose the records that need to be available locally, how long they can be trusted and what happens when a local edit conflicts with a later server change. Avoid describing all local data as equally fresh. Give important operations stable identities so retries do not duplicate them. A queue should expose pending and failed states, and sensitive local data should be limited according to the actual workflow.
For this example, record the decision next to EX-054 rather than leaving it in a private conversation. Include the reason, the responsible owner and the condition that would require revisiting it. That record connects this step to the guide’s acceptance target: conflicting edits follow a documented rule and neither result disappears silently.
Decision 3: Keep the local user informed when manual resolution is needed
The concrete decision in this workflow is to keep the local user informed when manual resolution is needed. Apply it to a shared task app edited by office and field users, using the synchronization state machine as the shared reference. The people implementing the change and the people accepting it should be able to describe the same result. An attractive screen or a successful isolated command is insufficient evidence when the underlying workflow still has an unresolved condition.
Device interfaces have different capabilities and expectations. Review touch target sizes, keyboard behavior, permission prompts, back navigation and screen-reader labels as part of the feature. Ask for device permissions when the person understands the purpose, and provide a useful fallback when permission is declined. Test with long content and ordinary device constraints rather than relying only on a fast development simulator.
For this example, record the decision next to EX-054 rather than leaving it in a private conversation. Include the reason, the responsible owner and the condition that would require revisiting it. That record connects this step to the guide’s acceptance target: conflicting edits follow a documented rule and neither result disappears silently.
Decision 4: Test simultaneous changes and repeated synchronization
The concrete decision in this workflow is to test simultaneous changes and repeated synchronization. Apply it to a shared task app edited by office and field users, using the synchronization state machine as the shared reference. The people implementing the change and the people accepting it should be able to describe the same result. An attractive screen or a successful isolated command is insufficient evidence when the underlying workflow still has an unresolved condition.
Shipping a mobile application includes maintaining the relationship between installed clients and the backend. Older versions may remain in use during a server release. Define which contracts remain supported, how critical incompatibilities are communicated and what can be updated without a new application build. Separate functional checks from store submission work, and preserve enough release information to diagnose a problem reported from an older client.
For this example, record the decision next to EX-054 rather than leaving it in a private conversation. Include the reason, the responsible owner and the condition that would require revisiting it. That record connects this step to the guide’s acceptance target: conflicting edits follow a documented rule and neither result disappears silently.
Failure modes and recovery
The failure to investigate first is overwriting a newer server change without explaining the conflict. Reproduce it with safe sample information, then observe the actual interface and stored or documented outcome. Check whether the underlying result agrees with the message. A rejected operation should not leave an unexplained partial result, and an accepted operation should remain discoverable according to its workflow.
Describe the next safe action when the condition occurs. The correct action may be a bounded retry, a correction, a renewed permission check or an authorized manual review. It should follow the meaning of the operation rather than an automatic habit of trying everything again. Keep useful user input when possible and keep diagnostic information available to the responsible team without placing sensitive values into public error messages.
Verification before rollout
Use the acceptance target as a concrete check: conflicting edits follow a documented rule and neither result disappears silently. Give that check an input, an expected observation and a reviewer. Run it on the packaged or deployed environment that will actually be used. Differences in configuration, access or data can change behavior even when the source code is identical.
| Verification case | Evidence to collect |
|---|---|
| Ordinary workflow | The intended outcome and its authoritative reference |
| Changed input | The reviewed consequence of the meaningful change |
| Missing access or required information | A useful rejection without an unrelated effect |
| Interrupted or repeated step | The documented recovery behavior and resulting state |
| Handover to another person | A reproducible result using the same review packet |
Keep the evidence small enough to understand. A concise example with clear observations is more useful than a large log file that nobody can interpret. If a check fails, explain the condition and decide whether the boundary, the implementation or the acceptance definition needs correction. Do not change the expected result merely to match an unexplained outcome.
Ownership after the first release
Assign an owner for the synchronization state machine and another responsible role for operational follow-up where needed. The two roles may belong to the same person in a small team, but their responsibilities should still be distinguishable. The implementation owner can explain a design decision; the operational owner knows what to do when the released workflow does not meet its acceptance condition.
Document how the team will notice a failure, locate its reference and decide the next action. Preserve the reviewed examples so later changes can be compared against the original meaning. When new requirements arrive, update the boundary and the acceptance evidence together. A maintained workflow should be able to evolve without making previous decisions impossible to explain.
A practical decision checklist
Before calling this work complete, review these questions with the people responsible for it:
- Can everyone explain why conflict resolution matters to this workflow?
- Does the synchronization state machine identify a clear boundary and an accountable owner?
- Have the four decisions been reviewed against representative inputs?
- Is there an explicit response to overwriting a newer server change without explaining the conflict?
- Can another reviewer establish that conflicting edits follow a documented rule and neither result disappears silently?
- Are the recovery and handover instructions consistent with the released behavior?
Use unanswered questions to guide the next small piece of work. A workflow that is easy to demonstrate may still contain unclear ownership or recovery behavior. Make those conditions visible before expanding the feature.
Continue with a bounded next step
Start by preparing the synchronization state machine for one representative workflow. Review the decisions, demonstrate the expected outcome and retain the evidence. Expand when the first boundary is clear enough for the team to maintain.
